You do not need to migrate forty people on a Friday. You need to test the process on three, the ones with the most chaos in the sheet and the chat.

Excel can stay as a report. The workplace is the card, the program on the client's phone, progress, and one chat.

Days 1-2: three cards, not a perfect database

Take the three people you send screenshots to most. Goal, limits, injuries, a short note from the last session. Do not backfill the rest of history.

An invite into the app, not access to a Google Sheet. Until they join, you are still in the old world.

Days 3-4: a program they open themselves

Put in the current week. Ask them to open the day in the app, not in chat. Keep the screenshot only if something breaks.

You see what was done. "So how was it" becomes a backup, not the main channel of truth.

Days 5-7: measurements and a chat rule

One agreement: measurements and photos live on the card. Reminders take "please type the numbers" off you.

Chat in the app is for training and progress. Everyday life can stay where it is convenient. In a week you will see if you still open old Excel "just in case".

What not to migrate

Do not drag five years of tabs and "final (2)" copies. Let the archive sit. The system starts today.

Do not migrate a gym till or a group timetable - they should not live in a solo trainer CRM anyway.
